How to Descale an Espresso Machine: Interval, Procedure and Safety

Descaling is not a maintenance schedule, it is a water problem you are paying for monthly. What actually is scale, and why does it matter?
Scale is calcium and magnesium precipitating out of heated water and depositing as a hard crust on the heating element and inside the boiler and lines. The chemistry is ordinary: those minerals are less soluble in hot water than in cold, so as water heats they come out of solution and settle on whatever is hottest. The heating element is the hottest surface in the machine, which is exactly why it collects the thickest deposit.
Two consequences follow, and both are gradual enough to be missed. The first is insulation. A mineral crust conducts heat poorly, so the element has to run hotter to deliver the same heat to the water. Heat-up takes longer, the thermostat or PID sees a misleading picture, temperature stability degrades and eventually the element runs hot enough to fail. The second is restriction. Scale narrows the internal passages, the thermoblock channel and the small orifices in the steam circuit, so flow slows and steam weakens. On a thermoblock machine, where the water path is a narrow cast channel, restriction is the failure mode that arrives first and is hardest to reverse.
It is worth being precise about what descaling is not. It has nothing to do with coffee oil, which builds up in the group, the shower screen, the baskets and the three-way valve and is removed by an alkaline detergent such as Urnex Cafiza cleaning powder at $19.99. Descaler is an acid and it does nothing useful to oil. Detergent is alkaline and it does nothing useful to scale. How do you know a machine needs descaling?
Machines with a descale prompt count litres pumped and guess at hardness from a setting you entered when the machine was new, so the prompt is a reminder rather than a measurement. It fires too late on hard water and far too early on treated water. What follows is what the machine actually tells you.
Slower flow at an unchanged grind is usually the first sign. A shot that used to hit 36 g in 28 seconds starts running 34 seconds with nothing changed. Weaker steam follows: milk takes longer to texture and the wand loses the aggressive hiss it had when new. Longer heat-up is a quieter symptom and one of the more reliable ones, because little else causes it. Temperature drift between back to back drinks means the boiler is recovering more slowly than it should. And a louder pump means it is working against a restriction downstream.

How often, really?
Two variables set the interval: concentration, which is how hard your water is, and volume, which is how much of it goes through the boiler. Both matter, and the second is the one people forget. A household pulling six drinks a day on target-window water scales at roughly the same rate as a household pulling two drinks a day on water half again as hard.

What descaler should you use, and what should you never use?
Use a descaler your manufacturer permits, and read the manual before you read this paragraph. That is not a disclaimer, it is the actual rule. Manufacturers specify descalers because they know what metals are in their water path, and machines with aluminium or certain brass components are damaged by acids that are perfectly safe in a stainless boiler. Some manufacturers void warranty for anything other than their own branded product. The manual outranks this page, every time.
Durgol Swiss Espresso descaler at $35.25 for four treatments is the product most widely specified or accepted, and the reason is its formulation rather than its brand: it is fast acting and safe for aluminium boilers, which is exactly the case that rules out most household descaling advice. Four bottles is several years of treatments for a household on treated water, and a single year for one on hard water, which is another way of seeing the same cost argument.
Vinegar is the advice to ignore. It is an uncontrolled concentration of acetic acid, it is aggressive toward aluminium, it attacks some seals, several manufacturers prohibit it by name and void warranty for it, and the smell is genuinely difficult to rinse out of a boiler and its gaskets. People report shots tasting of it for weeks. Citric acid powder at an uncontrolled dose has similar problems in the other direction: too weak and it does nothing, too strong and it etches. A purpose-made descaler is a known formulation at a known dose for a few dollars per treatment, which is the entire argument.
One more prohibition matters. Some machines must not be descaled at all, because the manufacturer requires filtered water and a service procedure instead, and running an acid through them damages a component. Machines with certain water softening cartridges fitted also should not be descaled with the cartridge in place. If your manual says do not descale, do not descale.
What is the actual procedure?
Machines with an automatic descale cycle run most of this for you and you should use their cycle rather than this outline. What follows is the manual procedure for a machine without one, and it is also a useful description of what the automatic cycle is doing on your behalf.
Start cold and unplugged. Empty the machine: remove the water tank, take out the in-tank filter if one is fitted, since descaler destroys the resin in it, and empty the drip tray. Remove the portafilter and leave it out for the whole process. Mix the solution in the tank at the label dose for your tank volume. Do not guess and do not double it.
Run the solution through both circuits. Power on, and once at temperature run roughly a third of the tank through the group in short bursts rather than one long pull. Then run a comparable amount out of the steam wand, and out of the hot water tap if the machine has one. The steam circuit is the one people forget, and on many machines it is where scale accumulates fastest because it runs hotter than the brew circuit. Then let it stand. Power off, leave the remaining solution in the machine for the dwell time the label specifies, commonly ten to twenty minutes, which is when the acid does most of its work.
Then rinse, and rinse more than you think you need to. Discard whatever solution is left, rinse the tank thoroughly, refill with clean water and run a full tank through the group and the wand. Then do it again. Two full tank volumes is the minimum and a third is not wasted. Refit the in-tank filter only after the last rinse. Pull one shot and throw it away, texture a little milk and throw that away too. If anything tastes or smells acidic, rinse again, because acid residue in a seal is both unpleasant and slowly damaging.
Set the machine's descale counter afterwards if it has one, and write the date on the bottle. Interval tracking is what turns this from a reaction into a routine, and it is also how you notice the interval getting shorter, which is a water problem announcing itself.
Why does descaling not rescue a badly scaled machine?
Because a descaling cycle removes deposit that the solution can reach and dissolve within its dwell time, and a machine that has run on hard water for three years has more than that.
Thick scale is layered and hard, and the solution attacks the outer surface while the crust against the metal survives. So a single cycle takes off a fraction, the symptoms improve slightly and everyone concludes the machine is simply old. Worse, partly dissolved scale sheds in fragments, and those fragments migrate: into the three-way valve, into a solenoid seat, into the narrow steam orifice, into the pump. A machine that worked poorly before a rescue descale sometimes stops working entirely afterwards, and that is not bad luck, it is loose debris finding a restriction.
On a boiler machine, the recovery route exists. A technician can open the boiler, remove the element and clean the deposit mechanically, replace the seals and put it back together, which is a real repair on a machine worth repairing. On a sealed thermoblock, the water channel is cast into the block and there is no opening it, so a heavily scaled block is a replacement part if one is sold and a dead machine if one is not. Two practical routes.
